When we got transit 3 years ago same engine it did not want to start in the mornings but after the glow plug were replaced under warranty that cured the issue.

Glow plugs can be replaced about £10.00 each the inlet manifold has to be removed the only issue is they can sometimes seize in the head and snap off.

See if you have voltage to them and that the fuse link is still intact.

It could be an issue with an injector leaking fuel.

There are many reasons why a diesel engine does not start well and smokes.

Does the black smoke only last for a little bit and then it is clean smoke?
If so, I had this recently and it was injector faults. Mine just needed recoding thankfully, but often it can be due to a leak as said above or just general injector failure
