Help! What has my engine ate?

My mk6 2.4 has got 200k on the clock. At 190k I rebuilt the engine with new bearings, timing gear etc etc. The local engine guy who looked at it remarked how good it was for that mileage (honing marks still on bores, perfect crank etc.

So back to a few weeks ago, for about a minute after a cold start there was a little smoke which disappeared as soon as the engine got a little heat into it. A thought maybe a sticky lifter or something, so took the rocker cover off to check, all good. On taking the injectors out I noticed they were well coked up. So I thought maybe a sticky piston ring. I decided to treat it to some expensive diesel or a bit of 2 stroke for a bit.

The other day when accelerating there was an almighty rattle, smoke and misfiring. Got home started stripping down the next day. I couldn't feel much compression on 1 and 2, and when turning over it was chuffing out of 1 and 2 inlets. Took the head off to find this. Something has got inside and bent the valves on 1 and 2 and seriously damaged the piston on 1. Head looks knackered so am gonna get a second hand one and replace number one piston. Con rods don't appear to be bent, the pots are all popping up the same amount above the head. Question is I don't want this to happen again so what could it have been? I suspected the turbo, there is side to side play in the shaft, should there be? My thoughts are the turbo was going with the start up smoke, but it all looks in one piece. Tia

Oh, and another question. Is it possible to get to the big end bolts on no1 without removing the ladder frame?

Check the impeller of the turbo for damage. If it ate someting it had to mangle the impeller as well.

Thank you. Gonna take that off tomorrow and investigate the whole inlet tract. But from an initial look after taking the turbo outlet elbow off it looks sound

your last picture looks as if the piston has been hitting the valves

That was a timing chain fault from a few years back. Needed a new head as it bust the cam carrier. Checked the timing taking it apart this time and was spot on

Bent valves mean only one thing.

Piston hit valves.

On last rebuild did you replace timing chain & tensioner :?: :idea:

Ps NOT advisable to fit second hand pistons. They are cheap enough to buy new 8)

The timing was bang on when I stripped it and it was a Ford tensioner, chain and guides

Just an update for anyone interested. It was a cracked head. Looking inside the third inlet port with a torch there is quite a substantial crack about halfway along it, running almost 3/4 of the way around it. All I can think is this was closing up when it was warm, until some bits of it broke off and caused the damage
