2.2 Turbo cartridge replacement and variable vanes

As above I’m replacing a turbo on my dads van as it’s burning oil and loads of play in the shaft, I’ve stripped it and taken the 3 bolts holding the cover over the variable vanes off but can’t seem to find a way to get them off?
Anyone done one before replacing the cartridge and managed to get the vanes off?

Any ideas lads, cartridge came today and need to get it off tomorrow to fit new cartridge!

did you re fit your variable vanes on the new turbo,as i have to get a new turbo cartridge for a euro5 transit,so was thinking how do you get them off.???

If your shaft had lots of play in it and the compressor wheel was scuffing on its housing, might be better idea to replace the whole unit not just cartridge.
There will be extra clearance between new wheel and old housing.
Here in Sydney, it was cheaper to get a new unit complete with VGT servo direct from Garret than new from Ford dealer.
The gears in the servo will be worn at 300.000km and have a lot of slop in the actuator arm making erratic boost. Sometimes excess lag or wheelspin in 1st gear
